The Weekly Deal Review That Catches Deals Before They Slip

You find out a deal is lost the same way every time. You ask about it at the end of the month and the rep says, "Oh, they went with someone else." It had been dead for three weeks. Nobody noticed, because nobody looked.

That's what a team without a manager costs you. Deals rarely fail on one big call. They fail in the gaps: the follow-up that slips a week, the decision maker nobody has met, the buyer who goes quiet while the rep hopes it sorts itself out.

What it costs you

Every deal that dies quietly was already paid for. Marketing brought the lead, your rep spent hours on it, and you may have sat in on a call yourself. Losing to a better offer is fair. Losing because nobody followed up is a leak, and it repeats every month until someone fixes it.

How the weekly deal review works

Once a week, the manager goes through every open deal with each rep. Not a long meeting. Twenty to thirty minutes per rep, deal by deal, with the same four questions every time.

  1. What's the next step? A real action with a date, agreed with the buyer. "Waiting to hear back" is not a next step.
  2. Who owns it? One name. If the answer is "we," nobody does.
  3. Who signs? The person who can say yes to the money. If the rep has never spoken to them, that's the first job.
  4. What would make this slip? Make the rep say the risk out loud. Price, timing, a competitor, a boss who hasn't been told yet. Once it's said, you can plan for it.

Any deal that can't answer the first question gets a next step before the rep leaves the room, or it comes off the active list. That rule alone keeps the pipeline honest.

I've run this review with teams who swore their pipeline was healthy. By week two we usually found a few deals where the buyer had gone quiet a month earlier and nobody had called. Some of them came back with one phone call.

What good looks like

Deals stop dying in silence. When one is lost, you know why, and you knew it was at risk before it happened. Then the real sign: your reps start asking themselves the four questions before the review, because they know you'll ask. That's when the habit has stuck.
